Ranking Clients

It’s a great idea to have some type of ranking system within Karbon to identify “Top Gun” (term we use internally) clients. In January I sent out the client roster to the leadership team and had them identify such clients. I combined that with billing statistics and we published a roster for all team members to reference within a Microsoft Teams Knowledgebase channel. (We use perfect wiki to publish items like this - how to’s, policies & procedures, industry topics, etc.)

Scorecards and KPIs - Anyone love what they track?

Weekly (During tax season) Tax season scorecard - top tier clients tax return work items by status and a comparison from the previous week. Monthly I prepare an Operations report for the monthly Partners meeting. It consists of the following: Billing Previous month invoiced amount.  Monthly average to invoice to reach annual goal. WIP Open WIP as of specific date – usually the first day after we close out the previous month.  RTB WIP. (Ready to Bill)  Previous month write-down/cancelled WIP. Collections Any outstanding balance issues.  Average transaction the past 30 days, 90 days, 12 months. Previous Month Write-up/Write-down Invoiced WIP vs. Invoiced Amount – resulting in dollar amount and percentage write-up/write-down. (Sorted by Client Owner, Payroll division separated as well) Top Gun Top 30 billed clients trailing 12 months. Fixed Price Clients Current count.  Totals hours spent previous month.  Total WIP accrued previous month.  Total invoiced previous month.  Total write-up/do

Charge out rates

Unable to edit timesheet entries

Our timesheet approvers do not edit any member of our team’s timesheets. If the time entry is incorrect, we reject it and instruct the team member to correct the mistake. (Not the answer to your question, but just sharing how we operate)

What Karbon hack have you created that you are most proud of?

One thing we implemented in the beginning was “Ad Hoc” work templates. We only allow our employees to create work items based off of a template. The main reason is because all of our templates have budgets set up. The intention of the ad hoc work items is for stuff that comes to us “on the fly”.We set up the following --Advisory: Ad Hoc-Assurance: Ad Hoc-Payroll: Ad Hoc-Tax: Ad HocHere are the tasks associated with the above ad hoc work items--Go to the time & budgets tab and adjust the budget for this work item accordingly. (We put 15 minutes as the starting budget)-Rename the work item if necessary.-Email the client that this work item request may result in additional fees. (This gives the client a head’s up that this is not covered under their covered engagement)-Create the necessary sections/tasks in order to complete this work item.-Billing notes - Leave comments, notes, insights, etc.This process has increased our firm’s “out-of-scope” billing. Is anyone using QBO for Invoicing?

I’ve been using the above mentioned method for 8+ months now….time kept in Karbon - WIP generates based on the role in each work item - invoice by work item out of QBO. It’s a bit manual but it does work. Even created some custom work statuses so I know what’s “Ready to Bill” vs. “Invoiced”. I know Karbon is working on a billing function so I’m okay with sticking with this process for awhile.

How do you engage new employees/team with Karbon?

We’re in month 8 of Karbon. Educating our employees on Karbon, via training work items or scheduling work sessions, was crucial. In the early stages, we advised employees who were struggling with the program to schedule a meeting with our Karbon champion. We also found that having policies/procedures written for how your firm uses Karbon was helpful - and we’re continuing to write these down. (Ex. What do to when a prospective client calls)The employees who still refused to use it to it’s full advantage became the outlier(s) in the firm. It’s tough to put up an argument when the majority of the firm is using Karbon to it’s potential and 1 or 2 people are not. (Using spreadsheets, sticky notes stuck to the bottom of their monitors, etc.)The more you train and educate, the better the result. Having everything in one place is a priceless - especially in a remote/virtual workplace.

What is best practice for Invoicing in Karbon workflow?

We have a similar setup as the above reply. (Gary) We have a billing section in our work templates in order to keep everything in one place.
